I just had a weird thought…what if Regina loses her dark heart and it is cut out of her and Whale or Rumple put a new lighter heart from someone else in–based on spoiler that an actual heart is cut out.
So then, what if the replacement heart is Marian’s (RH’s dead wife), cause Cora’s vault had it, and they just went to grab a heart to save Regina.
We do not know how Marian died, but RH may have been in the bubble and Marian may have lost her heart to Cora.

Hmm.
Thus far we have had one other instance of a heart being put into a body: Daniel. And that did not end well. But we don’t know what type of heart Whale used inside Daniel: a light heart or a dark heart. Is it possible that Daniel’s body rejected the heart because it wasn’t the right “type?”
But in a way…doesn’t this absolve Regina of her sins without her having to do the work of redemption?
Tword wise:
Roland was born (and Marian died most likely in childbirth) 3 years before the Curse hit. Roland then aged 3 years. He and RH and the Merry Men were in the bubble for 28 years. Time began to move again and it has been about 1 years since Emma came to SB thus Roland aged another year and is now 4. Don’t know if that helps your theory or not.

I like the idea that Whale used the wrong heart type. I just want whale to not be a plot hanging loose thread.
