I agree. And I think that’s what prompts them to go to war. So the tword works this way:
–Regina poisons Snow with the Apple
I agree RG
–Charming wakes up Snow
–Regina learns that Snow is awake
–Regina offers Snow a deal involving the sword in the stone
–Snow pulls the sword from the stone
–Regina goes back on her deal
–Charming and Snow go to war against Regina (and George)

I think Regina would have been good as Ursula since Rumbles is a 3 man band so to speak it would have been nice to spread the wealth around so to others get a chance to show their skills as well and Lana really liked Ursula.

@JJSawyerPhillip it's a mostly CG creation and a Once actress told me "it would be too easy" if Ursula turned out to be the Evil Queen
